AI in Professional Services: what works, what doesn't, and what it costs (October 2026)

For consultancies, agencies and other professional-service firms, AI helps with drafting, email and routine analysis, and hurts when used on work outside its strengths. In a randomized study of 758 BCG consultants, GPT-4 users finished 12.2% more tasks 25.1% faster on tasks inside its strengths, but were 19% less likely to be correct on a task outside them. Deloitte refunded part of an A$440,000 Australian government contract over AI-generated errors. Start with drafts and admin you can check, test AI on a sample of your own past work, and verify every fact and citation before it reaches a client.

State of AI in Professional Services · October 2026

As of October 2026, AI is ready for drafting, email and routine analysis within its strengths, still early for office time savings beyond self-reports, and not ready for work outside its strengths, unchecked client facts, or unreviewed reasoning.

What AI can reliably do in Professional Services today

  1. 1

Proven Finish consulting-style analysis and writing tasks faster and at higher quality, when the task is within AI's strengths.

    Evidence

Dell'Acqua et al., Harvard Business School and BCG, 2023: preregistered randomized experiment with 758 BCG consultants on 18 realistic tasks. GPT-4 users completed 12.2% more tasks, 25.1% faster, with significantly higher quality. Source ↗

  2. 2

Proven Draft professional documents such as press releases, reports and emails in less time.

    Evidence

Noy & Zhang, Science, July 2023: 453 college-educated professionals were randomly assigned to use ChatGPT on writing tasks; average time fell 40% and graded output quality rose 18%. Source ↗

  3. 3

Proven Cut time spent on email by giving staff an AI assistant built into their work tools.

    Evidence

Dillon et al., 2025: randomized field experiment with 7,137 knowledge workers at 66 firms over six months; 80% adopted the tool, and users spent about two fewer hours a week on email. No detectable change in the mix of tasks. Source ↗

  4. 4

Proven Suggest replies to clients in support queues, with the biggest gains for less-experienced staff.

    Evidence

Brynjolfsson, Li & Raymond, Quarterly Journal of Economics, April 2025: staggered rollout of an AI assistant to 5,172 customer-support agents; productivity rose, with the largest effects for newer agents. Source ↗

  5. 5

Early Save administrative time in office work with a Copilot-style assistant, as reported by users.

    Evidence

UK HMRC Phase 3 Copilot trial: 3,000 randomly allocated employees; 1,364 survey responses. Users self-reported saving 2-3% of the working week, about 60 minutes, after a 20% reduction. The report calls it a baseline estimate and warns that self-reports may overstate gains. Source ↗

Briefs and source files go in, AI drafts the analysis, and the professional checks the facts before sending.

What it can't do, or where the risk is

  1. 1

Can't Perform tasks outside AI's current strengths without lowering accuracy.

    Evidence

Dell'Acqua et al., 2023 (758 BCG consultants): on one task deliberately placed outside the model's capabilities, consultants using GPT-4 were 19% less likely to produce a correct solution than those without AI. Source ↗

  2. 2

Can't Produce client reports free of invented citations and quotes.

    Evidence

CFO Dive, Oct 2025: Deloitte refunded over A$97,000 of an A$440,000 contract (signed Dec 2024) with Australia's Department of Employment and Workplace Relations after its report contained a fabricated federal-court quote and references to nonexistent research. Secondary report of the refund. Source ↗

  3. 3

Can't Keep critical thinking switched on when users trust the tool.

    Evidence

Lee et al., CHI 2025 (Microsoft Research and Carnegie Mellon): survey of 319 knowledge workers giving 936 examples; higher confidence in generative AI was associated with less critical thinking, higher self-confidence with more. Self-reported. Source ↗

  4. 4

Can't Keep ideas varied when everyone on a team uses the same tool.

    Evidence

Doshi & Hauser, Science Advances 2024: in a writing experiment, stories written with AI ideas were rated more creative but were more similar to each other, narrowing collective diversity. A short-story task, so it is a signal for idea work, not proof for proposals. Source ↗

  5. 5

Can't Advertise AI-powered services or results without evidence.

    Evidence

FTC 'Operation AI Comply', Sept 25, 2024: five enforcement actions against firms making deceptive AI claims, including a 'robot lawyer' and AI-powered business-opportunity schemes. The FTC Chair said there is 'no AI exemption from the laws on the books'. Source ↗

Outside its strengths AI lowers accuracy, invented citations reach clients, and trusting the tool lowers critical thinking.

Where to start

Solo consultant or small firm

Test AI on five finished past projects, compare its drafts with your real output, use it only where it holds up, and verify every fact and citation before sending.

Larger firm or practice lead

Set rules for review, client disclosure and data handling, train staff on AI use, and track rework as well as time saved.

Client or buyer

Ask your provider whether and where AI was used, who checked the facts and citations, and what happens if errors are found, and put the answers in the contract.

Regulation & risk

Laws, rules and official guidance that commonly apply when AI is used in Professional Services.

Cost & deployment reality

Verified starting prices for 5 of the tools below: $15 to $100 per month (median $19).

Most firms start with an assistant bundled into office software. Microsoft 365 Copilot Business is $18 per user per month on an annual term (promotional price to Dec 31, 2026; $21 list), and the bundles with Microsoft 365 are $23.50 (Business Standard) and $32 (Business Premium) per user per month.

Savings are smaller than they look. The UK tax authority's trial reported about 60 minutes saved per week but cut the figure by 20% and warned that self-reports may overstate gains. The larger cost is rework: Deloitte refunded over A$97,000 of a A$440,000 contract after AI-generated errors in a government report.

In the EU, deployers must support staff AI literacy under Article 4 of the AI Act, in force since February 2, 2025, with enforcement from August 2, 2026. Test before rollout: in the BCG study, AI users were 19% less likely to be correct on a task outside the model's strengths, and people who trust the tool tend to apply less critical thinking. Sample your own past projects, compare AI drafts with real output, and write down which task types pass.

Data limits matter too: HMRC's trial allowed use only on material below the Official Sensitive classification. Check what client data a tool may see, and who verifies facts and citations before delivery.
